Large-Scale Scrum (LeSS) is a simple high-impact framework for scaling agile development to multiple teams. LeSS builds on top of the Scrum principles such as empiricism, cross-functional self-managing teams and provides a framework for applying that at scale. It provides simple structural rules and guidelines on how to adopt Scrum in large product development.
In LeSS, multiple teams work in sync to deliver a shippable product one shared Sprint at a time, every time with iterative and incremental development.
Although LeSS is described as for scaling ,LeSS is not about ‘enabling’ an existing big and clumsy organization to “do agile” by painting agile labels on top. A key purpose of LeSS -- the implication of its name -- is actually descaling through organizational simplification. Descaling the number of roles, organizational structures, dependencies, architectural complexity, management positions, sites, and number of people. LeSS is not about ‘enabling’ an existing big and clumsy organization to “do agile” by painting agile labels on top, it is about scaling up the simple Scrum framework itself to achieve organizational descaling.
In a way, LeSS is simple because there’s only a small set of elements, whose purpose is transparency and empirical process control. It’s ‘hard’ because transparency reveals weakness, and empiricism requires learning and change rather than following a recipe.
Unlike some other scaling frameworks, LeSS does not define a one-size-fits-all detailed recipe, and like Scrum, is based on recognizing that development is too complex and situational for a prescriptive detailed recipe that a group can just “buy and install.” Rather, it will require creating a learning organization, and lots of situational adaptation.
There are no fancy titles, no trains, no layers of management, but when you simplify and descale, you ought to be able to achieve more impact and flexibility with LeSS.
Then what is LeSS about?
It is to see the ineffectiveness of traditional large-scale organizational design and to change for the better, by descaling towards a simple model for multiple teams that optimizes for agility (flexibility), learning, and flow of value.
It is about figuring out how, with multiple teams, to apply the simple principles and elements of Scrum that encourage empirical process control, transparency, self-managing teams, and systems optimization.
In the LeSS Framework you will find:
· a single Product Backlog across teams
· one Definition of Done for all teams
· one Potentially Shippable Product Increment at the end of each Sprint
· one Product Owner
· many complete, cross-functional teams (with no single-specialist teams)
· one Sprint
· teams responsible for cross-team communication, so nothing gets lost by a middle man
LeSS is based on over a decade of adoptions in many big groups worldwide. It is described in the three books on LeSS that come from that decade of experience:
- Large-Scale Scrum: More with LeSS
- Scaling Lean & Agile Development: Thinking & Organizational Tools for Large-Scale Scrum
- Practices for Scaling Lean & Agile Development: Successful Large, Multisite & Offshore Product Development with Large-Scale Scrum
Martine Devos has worked as an organizational design consultant and introduced agile with executive teams for very large and multisite product development (often, HW-SW systems) since 1998 – since before the formal start of agile and the agile manifesto. She also works with product management for highly complex product definitions and works with TDD and BDD teams to keep in touch with the real work and workers.
